The Untapped Advantage: Why Interim Leaders Are Private Equity’s Most Underutilised Asset

The private equity playbook is built on speed, agility, and the relentless pursuit of value. To execute this, firms need leaders who can make an immediate impact, a reality that has positioned interim executives as a powerful strategic tool. Yet, for all their recognised value, a significant disconnect remains between this potential and the real-world challenges of finding and deploying them effectively.   

We recently surveyed nearly 100 professionals to get a clear picture of how interim executives are being used today. The findings reveal a compelling story about their critical role in driving value, the primary obstacles to their hiring, and the areas where demand is set to explode over the next few years. 

The Biggest Value Proposition   

Our first poll asked participants to identify the biggest value an interim executive brings to a private equity portfolio company. The results show a clear appreciation for both leadership and objective expertise.

A combined 63% of respondents highlighted the interim leader’s ability to provide leadership during transitions (36%) or bring a fresh, objective external perspective (27%). This tells us that while interim executives are valued for their ability to step in and stabilise a business during a period of change, their unbiased viewpoint is just as important. “Rapid turnaround expertise” also received a notable 27% of the responses, while a more modest 9% pointed to “specialist skillsets.” This data indicates that the value of an interim leader is not just in a specific technical ability but in their broader capacity to guide and assess a situation with a clear eye. 

When Interim Leadership is Most Valuable  

When is the optimal time to bring in an interim leader? Our poll on this question reveals a strong consensus.  

Over 40% of respondents identified the post-deal phase (specifically the first 12-24 months) as the period when interim leadership is most valuable. This is a critical window for integrating a new acquisition and implementing a value creation plan. “Distressed situations” also received a significant portion of responses at 29%, highlighting the role of interims in high-pressure turnaround scenarios. “Pre-deal due diligence” and “exit preparation” were cited by 16% and 13% of respondents, respectively, indicating that while interims are valuable at all stages of the PE cycle, their strategic importance is most pronounced in the early days of ownership and during periods of significant challenge.  

The Biggest Hiring Challenge  

While the value is clear, hiring interim executives isn’t without its obstacles. We asked professionals about the biggest challenges they face. 

A remarkable 50% of respondents identified cultural fit as the number one challenge, demonstrating that finding the right personal and team dynamic is crucial for success within a portfolio company. A third of respondents (33%) cited the “lack of experienced PE talent” as a key challenge, suggesting that while the market is growing, the supply of seasoned professionals with direct PE experience is still a concern. Notably, the “speed of placement” was not a concern for any of the respondents. 

Underutilisation in PE Strategies? 

We asked a simple but critical question: do you believe interim executives are underutilised in private equity portfolio strategies?  

A resounding 71% of respondents answered with a definitive “Yes, significant untapped value.” This finding reveals a strong belief within the community that the full potential of interim leadership is not yet being realised. A smaller group (14%) believed it depends on the stage, while only a small minority thought interims are used appropriately or were unsure. This data presents a compelling case for firms to re-evaluate their current approach and consider how interim leaders could be a more integral part of their long-term strategy. 

Future Growth in Demand  

Looking ahead, we asked where professionals expect to see the greatest growth in demand for interim executives over the next three years.

The responses showed a clear forward-looking trend, with a striking 66% predicting the greatest growth in transformation and AI integration. This highlights the increasing need for specialised, future-focused skills to help portfolio companies navigate technological shifts and drive operational efficiency. “Value creation/operational improvement” was a distant second at 24%, followed by “turnaround/distressed restructuring” (7%) and “ESG leadership and reporting” (3%). This points to a strategic shift, where the focus is moving from traditional value drivers to more modern, technology-enabled transformation.  

The Strategic Imperative  

The interim leadership market is maturing beyond just filling gaps; it’s moving toward a more strategic deployment of capabilities. Our poll data suggests that while the value of an interim executive is widely recognised, especially during a transition and post-deal, there’s a huge opportunity to make this talent a more integral part of a firm’s long-term strategy.

Instead of viewing interim executives as temporary placeholders, successful private equity firms are starting to treat them as strategic assets that can drive specific, measurable outcomes within set timeframes. The challenge isn’t with how fast they can be placed, but with finding the right cultural fit and a deep pool of experienced PE talent. The organisations that can master these fundamentals will have a decisive advantage.

For business leaders, the question isn’t whether interim executives can add value, our research suggests they can, when properly deployed. The real question is whether organisations can create the right internal conditions to maximise that value quickly and effectively.
